The Slowest Machine in the Room

Picture a factory with eight machines. Seven of them can produce four parts an hour. One can only manage two. Ask most people what the system’s overall throughput is when every machine runs at full efficiency, and the answer comes back fast: two, limited by the slowest machine.

Here is the surprising part. Running every machine at full efficiency does not actually produce a throughput of two. It produces something worse, because the seven faster machines keep piling up excess inventory in front of the bottleneck, and that pileup creates its own waste, extra motion, extra handling, extra confusion, that drags the entire system down further. The two genuinely fast solutions are either increasing the slow machine’s real capacity, or deliberately slowing every other machine down to match it. Pushing everyone to stay busy is not one of the fast options. It is one of the slowest.

The lesson is not that doctors should stand around idle. Installing the work correctly the first time does. Rework, chaos, and rushed installation create far more delay than a deliberate pause ever costs.

Real speed comes from calming down, organizing work into clear zones and rhythms, doing one process at a time, and taking real buffer time afterward to reflect, train, and improve before repeating the process again, better and faster than the time before.

When a genuine problem, a defect, a delay, a roadblock, requires stopping the work, the first option is swinging into workable backlog if it exists, moving to other genuinely useful work already planned for exactly this situation. If no workable backlog is available, the answer is not manufactured busywork, it is deliberate, legitimate use of the pause: maintaining equipment, organizing gang boxes, training the crew, planning ahead, or simply resting.

A football team makes this obvious. No team improves by running play after play with zero rest, water, or coaching in between. Teams get better through buffers, real recovery and real reflection between repetitions, then applying what was learned to the next attempt. Construction crews work exactly the same way, even though the industry rarely treats them that way.
